A GTM Audit is not a 3-month McKinsey project. It is a 4-hour "Dissection" of your Revenue Engine to find the Constraint.
The 4 Layers of the Audit
You must audit your engine in this specific order. Most people start with Talent (Level 4). You must start with Data (Level 1).
Level 1: Data Model (The Truth)
Do Sales and Marketing agree on what a "Lead" is? If not, stop. You have no engine.
Level 2: Operating Model (The Logic)
Do you have clear entry/exit criteria for every pipeline stage? Or is it based on "Rep Sentiment"?
Level 3: Process Map (The Flow)
Is the handoff from SDR to AE documented? Is the handoff from AE to CS automated?
Level 4: Talent & Tools (The Fuel)
Only now do you ask: "Do we have the right people/tools to run this process?"
The Output
The goal of the audit is to find the One Constraint. There is always only one primary constraint holding back growth (Theory of Constraints). Fix that, and everything else gets easier.
